I kept asking myself the same question: Why are highly skilled Scrum Masters and Agile Program Managers still spending hours manually gathering information that AI could pull in seconds?
So I decided to change the game. By applying Microsoft 365 AI, Copilot, and a series of lightweight automation workflows, I reduced ceremony prep time by 40%, improved team clarity, and eliminated most of the manual “prep chaos” that drains energy from Sprint 0 through Sprint N.

- Reviewing historical cycle times, commitments, and throughput
For Retros
- Pulling metrics and trends
- Summarizing completed work
- Identifying patterns in blockers and resolution time
This “prep work” was consuming 4–6 hours per week.
It wasn’t value-add.

So I automated it.
The Solution: AI + Automation + Intelligent Delivery Insights
I built a set of three lightweight AI assistants powered by Microsoft 365 Copilot, Graph connectors, and Azure DevOps data.
They work behind the scenes to assemble all the information the team needs—before the meeting ever starts.
Below are the three pillars that made the biggest difference.
1. Automated AI Standup Summaries
I built a daily AI workflow that runs every morning and:
- Pulls the last 24 hours of work item activity
- Analyzes changes, blockers, and WIP aging
- Identifies stalled work (> 48 hours no movement)
- Tags the responsible team members
- Generates a Copilot-crafted standup summary
- Posts it automatically in Microsoft Teams
The result?
Standup became 15 minutes of action—no more flipping between boards.
Teams could instantly see:
- “What moved”
- “What stalled”
- “What’s blocked”
- “What needs clarification”
All before the meeting started.
2. Backlog Readiness Checks & Refinement Prep Packets
Backlog refinement used to be painful—lots of context-switching, story rewrites, missing acceptance criteria, and surprise dependencies.
AI changed that.
A Copilot-powered refinement workflow now:
- Reviews user stories for missing acceptance criteria
- Flags ambiguous titles or descriptions
- Checks dependency links
- Evaluates required tasks against the Definition of Ready
- Highlights oversized or unclear stories
- Generates a Refinement Prep Packet sent 24 hours before refinement
The packet includes:
- Stories not ready
- Stories needing rewrite
- Clarity gaps
- Dependency risks
- AI-suggested improvements
This alone cut refinement prep time by half—and backlog quality skyrocketed.
3. Sprint Planning & Retro Support
Next, I created a weekly planning assistant that helps before both Sprint Planning and Retros.
Before Sprint Planning
Copilot automatically:
- Analyzes team capacity
- Reviews historical throughput
- Suggests a capacity-aligned sprint goal
- Calls out overload or imbalance risks
- Identifies work items likely to slip
Before Retrospectives
A second workflow automatically:
- Generates sprint metrics (cycle time, throughput, WIP aging, blockage duration)
- Summarizes patterns and anomalies
- Identifies potential root causes
- Produces a concise Retro Insights Report
Nothing to gather manually.
Nothing to calculate.
Simply open the meeting and begin improving.
